Why we're independent
Much of the AI consulting market runs on vendor economics: reseller margins, referral fees, co-selling arrangements. Those incentives are invisible in the recommendation and very visible in your bill three years later.
vallesAI takes none of them. Our only revenue is client work, which means the answer to "which model, which platform, build or buy" can be whatever the evidence says. When a recommendation ships, the reasoning ships with it — the benchmark data, the cost math, the risks — so you're never asked to take our word for it.
What we believe about this work
The model is the most replaceable part of the system
Whatever model is best today won't be in eighteen months. We architect so the model sits behind an interface, evaluated continuously, swappable without a rewrite. The durable assets are your data pipelines, your evaluation suites, and your institutional knowledge of what "good" means for your problem.
Unmeasured AI is a liability
A system whose quality nobody can state as a number will eventually fail quietly and expensively. Every system we build ships with an evaluation harness, and every engagement report states accuracy, cost, and latency in figures.
The best deliverable is not needing us
We hand over code, documentation, and evaluation suites that your team can run without us. Clients who stay do so because ongoing partnership is useful — never because leaving is hard.
How we're structured
We're a deliberately small senior team, based in San Francisco and working with clients everywhere. No leverage pyramid, no junior staff learning on your budget, no handoff between the people who sell the work and the people who do it. The engineers you meet in the first conversation are the ones who write the code.
Small also means honest about capacity: we take a limited number of engagements at a time, and we'll tell you when we're full rather than stretch thin.
Where the name comes from
Valles — valleys. A topographic map doesn't tell you where to go; it tells you the truth about the terrain so you can choose well. That's the job: honest maps of a shifting landscape, and the engineering to cross it.
